01 — The challenge

6 locations, over 2,100 orders a week, and 25 to 30% of every delivery order going to a platform that kept the customer data. The group had a website, but ordering ran through a third-party widget that could not handle a menu per location and pushed reservations into a separate system.

Management wanted 1 place where guests order, reserve and collect loyalty points, in the group's own style, with customer data under their own control. Hard requirements: integration with the Lightspeed POS so the kitchen never retypes an order, iDEAL and Apple Pay through Mollie, and launch before the terrace season. That left 11 weeks.

02 — Our approach

In week 1 we mapped the ordering flow against POS data: 80% of orders consisted of 12 dishes, so ordering and paying for any of those 12 had to take 2 taps. We then built a web version in Next.js and an iOS and Android app in React Native with Expo, on the same API.

The POS integration was the hardest part. Lightspeed K-Series expects its own menu IDs per location, and the group had 6 slightly different menus. We built a menu sync that runs nightly and flags discrepancies, instead of managing 6 menus by hand. Reservations run through an in-house module with table planning and Reserve with Google, so the second vendor could go.

Payments through Mollie with iDEAL, Apple Pay and Google Pay; the loyalty card lives in the account, not in a separate app. We chose not to shut off the delivery apps but to make them more expensive: in the group's own app the same dishes are 10% cheaper. That shifts demand without losing guests.

03 — The solution

Guests order in the app or on the website, choose pickup or delivery per location, pay in 1 flow and follow the status to the door. Reservations, orders and loyalty points sit in the same account. Every order lands directly on the POS screen and the kitchen printer, without a third-party tablet.

Management runs from 1 environment: menu, prices, opening hours and promotions per location, with a dashboard for revenue per channel. The group now sends its own push notifications and emails to 14,000 accounts that used to be invisible behind the delivery platform.
